Practical Application of the Data Analysis Process

Regardless of the type of data analysis being conducted, the data analysis process generally follows the same overall structure. While an employee engagement survey is used here as an illustrative example, this process applies broadly to most analytical work performed by data analysts.


Ask: Defining the Problem and Objectives

The first step in the data analysis process is Ask. During this stage, it is essential to pose the necessary questions early in order to clearly understand what leaders and stakeholders require from the analysis.

Typical questions addressed in this phase include:

  • What problem is being addressed?
  • What is the purpose of the analysis?
  • What insights are expected from the results?

Clarifying these points helps define the scope and direction of the analysis.


Prepare: Identifying and Planning Data Requirements

Once the scope of the analysis is established, the next step is Prepare. This stage focuses on determining what types of data are required to answer the defined questions.

The data needed may include:

  • Quantitative or qualitative data
  • Cross-sectional data collected at a single point in time
  • Longitudinal data collected over an extended period

It is also necessary to determine whether the required data must be newly collected or whether it already exists. In the case of an employee engagement survey, data is typically collected through surveys containing both quantitative and qualitative questions. In many other analyses, relevant data may already be available, in which case collaboration with data owners is required to ensure responsible and appropriate use.


Process: Cleaning and Quality Assurance

After data has been collected, the analysis moves to the Process stage. This phase begins with data cleaning and involves gaining a detailed understanding of the dataset’s structure, characteristics, and limitations.

Key quality assurance activities in this stage include:

  • Verifying that all expected data has been collected
  • Assessing whether missing data occurs randomly or systematically
  • Confirming that data has been coded correctly
  • Identifying and determining how to handle outliers

This stage requires careful examination of the data to ensure it can be analyzed accurately and responsibly.


Analyze: Conducting Objective and Unbiased Analysis

Following data cleaning and validation, the Analyze stage begins. During this phase, analysts conduct the analyses that were planned earlier, based on the questions defined at the start of the process.

A key challenge in analysis is the tendency to anticipate patterns or outcomes based on experience. To maintain objectivity, analysts must allow the data to speak for itself and avoid imposing assumptions or expectations on the results.

Although data analysts often communicate findings in a narrative form, the narrative must be grounded entirely in the data. The analyst’s role is to amplify the story revealed by the data in an unbiased and accurate manner.


Share: Communicating Findings and Insights

The next step is Share, which involves communicating analysis results and insights to stakeholders.

In the context of an employee engagement survey, high-level findings are typically shared first with executive leadership to provide an overall view of organizational sentiment. This approach helps prevent misunderstandings or unexpected reactions as stakeholders later explore more detailed team-level or individual-level results.


Act: Translating Insights into Action

The final step in the data analysis process is Act. The purpose of the preceding stages is ultimately to enable informed action based on analytical insights.

In the case of an employee engagement survey, the most critical work occurs after the survey results are analyzed. At this stage, data-driven insights are used to determine appropriate interventions, both at the organizational level and at the team level.

For example, organization-wide initiatives may be implemented to improve aspects of the employee experience, while individual teams may introduce additional actions tailored to their specific strengths and areas for improvement.


The Importance of Following the Full Process

The data analysis process is rigorous and time-intensive. Skipping steps or failing to complete the process thoroughly can prevent analysts from uncovering meaningful insights. Adhering to the full process ensures that analysis leads to accurate conclusions and actionable outcomes.

Data analysis is not merely the examination of datasets; it is a structured approach to defining problems, validating evidence, and converting findings into decisions and actions that create value.
